Agentic AI tests organisational maturity
An agent crosses familiar boundaries: it uses data, calls several systems, makes micro-decisions and changes a process. It quickly exposes inconsistent roles, architecture debt and governance weaknesses. Deploying more agents does not fix these issues; it expands their impact radius. Diagnosis should therefore precede the race for use cases.
Assess seven dimensions as a system
Strategy, process, data, architecture, governance, talent and adoption reinforce or constrain one another. An excellent model cannot compensate for ownerless data; a modern platform cannot compensate for missing sponsorship. The overall score matters less than the two constraints currently preventing trusted delegation.
Look for evidence, not intent
An approved doctrine, a business KPI, a distinct agent identity, auditable logs, a human owner and a tested emergency stop are evidence. General principles, one training session or a promising prototype are not yet capability. Every score should be justified by an artefact, observation or measure.
Match autonomy to real maturity
A low score does not require stopping all experimentation. It requires a narrower scope, shadow mode, more human validation and reversible actions. As data quality, observability and skills improve, the agent can earn more autonomy. This directly connects diagnosis to graduated delegation.
Turn the diagnostic into a roadmap
The useful output is not an isolated maturity radar. It is a sequence of decisions: which cases to pursue, which foundations to strengthen, who owns each action and what evidence will demonstrate progress. A six-month review adjusts the trajectory; independent challenge helps identify gaps between central policy and local practice.
