The job is the wrong unit of analysis

A role combines very different tasks: research, writing, control, arbitration, explanation, negotiation and accountability. Their exposure to AI varies. Task-level mapping identifies what can be automated, what should be augmented and what remains human. It avoids both predicting the disappearance of an entire profession and settling for a copilot without redesigning work.

Hand-offs concentrate risk

In a hybrid workflow, quality depends heavily on transitions between actors. An unstated assumption, misread data or mechanical approval can propagate an error. Every hand-off should specify the agent’s output, confidence level, sources, expected controls and final decision-maker. These interface contracts are the organisational equivalent of APIs.

Human expertise changes shape

When AI produces first drafts, junior staff spend less time on tasks that also used to teach them. The organisation must deliberately rebuild the learning curve through structured review, simulation, edge cases and expert reasoning. The risk is not only job loss, but a shrinking pool of people able to oversee systems and own complex decisions.

Training must start from real work

Generic tool proficiency guarantees neither use nor quality. Effective programmes begin with business situations, teach limitations, provide verification criteria and embed practice in the workflow. Managers must learn to redistribute workload, measure quality and coach AI use. Capability becomes collective.

Measure adoption beyond certificates

Licences and training completions describe effort. Transformation metrics track use in target processes, time genuinely reinvested, fewer reworks, decision quality and user confidence. A useful adoption score combines behaviour, performance and risk, and is monitored by business area.
