Pilots often answer the wrong question

Most proofs of concept aim to show that a model can perform a task. That is technically useful but economically incomplete. Investment decisions require evidence that the system changes a business indicator, fits the real process, meets constraints and will be used repeatedly. A prototype can impress and still be impossible to industrialise, too expensive or irrelevant to overall performance.

The business KPI comes before the technology

Before selecting a model, the sponsor should choose an existing metric: case cost, cycle time, conversion, control accuracy, response time or satisfaction. Baseline, target, measurement period and exclusions must be documented. This discipline avoids vanity metrics that describe activity without proving value.

The workflow is the unit of transformation

Adding AI to a human-designed chain preserves the same approvals, duplicate entry and queues. Value creators redesign the end-to-end flow: trigger, data, human-machine allocation, controls, exceptions and measurement. Without that redesign, time saved in one place is lost elsewhere.

Fund adoption like a product

One-off training does not change work habits. The product team must observe users, track frequency, collect errors, improve the interface and communicate results. The business sponsor must decide how saved time will be reinvested; otherwise the gain remains invisible. Adoption needs its own budget, objectives and owner.

Stopping is a portfolio capability

Every pilot should begin with a decision date and three possible outcomes: industrialise, redirect or stop. Closing an inconclusive case is not failure when assumptions and lessons are captured. Zombie pilots consume little visible budget but a great deal of attention, reducing the return of the whole portfolio.
